Eight hours and twelve minutes, deep sleep in the green, a ring on your finger confirming that you did something virtuous with the last third of your day. Sleep stopped being rest a while ago and became a metric, and plenty of people now approach it with the same competitive instinct they bring to a 10k time. The question almost nobody thinks to ask is the opposite one: how much sleep is too much?

The logic underneath all of it is rarely questioned: more sleep is better sleep. Eight hours is the floor, nine is a win, and a ten hour lie-in on Sunday is something to feel pleased about. It is why sleepmaxxing became a genre, and why the wellness internet has spent two years arguing about mouth tape, magnesium timing and blackout blinds.

A large analysis published in Nature complicates that picture, and not in the direction most people expect. When researchers measured biological ageing across 17 organ systems, the people showing the least ageing were not the longest sleepers. They sat in a fairly narrow band in the middle. Below is what the study found, what it does not prove, and why the number on your app may be the least interesting thing about your sleep.

So how much sleep is too much?

The research, led by Junhao Wen, assistant professor of radiology at Columbia University Vagelos College of Physicians and Surgeons, took a different approach to most sleep studies. Rather than asking whether sleep affects the brain, the team built 23 separate biological ageing clocks covering 17 organ systems, using medical imaging, organ-specific proteins and blood molecules from roughly half a million UK Biobank participants.

They then mapped self-reported sleep duration against each of those clocks. What emerged, across the body rather than in one organ, was a U-shaped curve. Both short sleep, under six hours, and long sleep, over eight hours, were associated with faster biological ageing. The lowest levels of ageing showed up in people reporting between 6.4 and 7.8 hours a night.

“Our study goes further and shows that too little and too much sleep are associated with faster ageing in nearly every organ, supporting the idea that sleep is important in maintaining organ health within a coordinated brain-body network,” Wen said of the findings. The associations extended well beyond the brain, taking in the heart, lungs, immune system and digestive tract.

That is a genuinely unsettling result if you have spent three years trying to get to nine hours. It is also, on closer reading, a much gentler finding than the headlines suggest.

Is long sleep causing the ageing, or revealing it?

This is the part the coverage tends to skate over, and the study’s own authors were careful about it. The research is observational. It shows that long sleepers tend to have older-looking organs; it does not show that the sleeping caused it. As the Columbia team put it, both insufficient and excessive sleep may simply be markers of poorer overall health across the body.

That distinction matters enormously, because the epidemiology of long sleep has a well-documented problem: reverse causation. Sleep researchers have flagged for years that people who need ten hours are often carrying something that explains the need, whether that is undiagnosed sleep apnoea, depression, an inflammatory condition, or the early stages of an illness that has not declared itself yet. A critical review of sleep duration and mortality research concluded that reverse causation remains one of the most compelling alternative explanations for the long-sleep association.

There is a second wrinkle. Sleep duration in this study was self-reported, meaning it reflects time in bed and personal estimate rather than measured sleep. Anyone who has compared their own sense of a night’s sleep with what a tracker recorded knows how loosely those two things correlate, which is part of why sleep trackers are a mixed blessing.

So the honest reading is not “sleeping nine hours is ageing you”. It is closer to “if you consistently need nine or ten hours to function, that is worth a conversation with your GP rather than a badge of honour”. The sleep is information, not the problem itself. If you are waking up tired despite a full night, the hours are rarely the thing to fix first.

So what should you do with your sleep data?

The most useful shift is away from duration as the headline number. There is decent evidence that when you sleep predicts long-term health outcomes better than how long you sleep. A study of nearly 61,000 UK Biobank participants, using more than 10 million hours of accelerometer data, found that sleep regularity was a stronger predictor of all-cause mortality risk than sleep duration, with the most regular sleepers showing substantially lower risk than the least regular.

In practice, that means going to bed and getting up at roughly consistent times is likely doing more for you than squeezing out an extra twenty minutes. It also means the Friday-to-Sunday pattern of five hours then eleven hours, which many people privately consider balanced, is probably the least helpful version of a week. Anchoring the whole thing to a steady circadian rhythm does more work than any single night ever will, and a good deal of that anchoring happens after you wake, not before you sleep, which is why your morning routine shapes your night more than most people realise.

The other thing worth doing is treating your own daytime as the primary data source. If you wake without an alarm most mornings, hold your attention through the afternoon and are not reaching for a third coffee at four o’clock, your sleep is broadly working, whatever the app says. That is the same standard worth applying to recovery more generally: how you feel and perform is the outcome, and the metrics are only proxies for it. This is the same logic behind the case for not obsessing over your deep sleep figure. If you are sleeping nine hours and still exhausted, the answer is not more hours; something else is going on, and it is worth investigating properly.

The bottom line

None of this is an argument for sleeping less. Short sleep carried the clearer and more consistent associations in the Columbia data, including with depressive episodes, anxiety, obesity and cardiovascular conditions, and the research on sleep debt is not ambiguous.

It is an argument against treating sleep as a score to maximise. Asking how much sleep is too much turns out to be less useful than asking whether your sleep is consistent, and whether your days feel like they are working. The range the study points to, somewhere between six and a half and just under eight hours, taken at regular times, describes what most people’s sleep looks like when the rest of their life is in reasonable shape.

Which is perhaps the most reassuring way to read the whole thing. Good sleep is not a target to hit. It is usually a by-product of everything else going well.

References

O’Toole CK et al.
